Own the Loop Before You Scale the Agent

In Zero to One, Peter Thiel argues that durable companies are built by finding a secret — a true thing almost no one believes yet — and using it to own a small market completely before anyone notices. For founders building AI-native companies today, the translation is not about product strategy alone; it is about recognizing that the secret is architectural: a loop of task, action, eval, and human judgment that compounds with every pass, and that almost no competitor has the patience to build right.

Start Small Enough That the Loop Works

Thiel's prescription is to dominate a tiny market first, then expand. AI-native founders need to hear this as a constraint on their agent design, not just their go-to-market. An agent workflow given too broad a task produces vague, unverifiable output. A workflow scoped to one narrow job — with clear tools, context, and evals — produces output a human can actually judge and correct. The compounding only starts when the loop closes cleanly. Start with one loop that works, not five that drift.

The Secret Is the Eval, Not the Model

Most founders chasing AI differentiation believe the model is the moat. Thiel would call that a common belief, not a secret. The actual secret, hiding in plain sight, is that reliable agentic work requires tests and feedback structures almost no early team invests in. Evals are what turn a demo into a system. A company that knows exactly when its agents are right, when they are wrong, and why is compounding knowledge that a competitor copying the same model cannot replicate. The eval layer is the zero-to-one move.

Human Judgment Is the Scarce Resource You Are Not Pricing

Thiel's monopoly logic rests on owning something genuinely scarce. In AI-native companies, the scarce resource is not compute or even data — it is calibrated human judgment applied at the right moment in the loop. Humans set goals, own accountability, and handle the calls no agent should make alone. Founders who treat this as overhead are leaving their actual moat unbuilt. Founders who design their org and data model around preserving and sharpening that judgment are building something competitors cannot simply spin up, because the judgment is trained on the company's own loop history.
