The simplest test for whether a company is AI-native is also the most ruthless: remove the model and see what stops. An AI-native company is built so that intelligence is the operating system, not a convenience layer on top of something else.

An AI-native company is not one that added a feature. It is one where the org chart, the data model, and the metrics were all designed assuming a machine handles the first draft. The task moves through tools and context, produces an action, gets evaluated, and returns data that sharpens the next pass. That loop is not a product — it is the company itself, running continuously.

What Humans Actually Own

The loop does not replace people; it clarifies what people are for. Humans set the goals that aim the loop, define the boundaries that contain it, and own the judgment calls that no eval can resolve. The founder in this model is an editor and orchestrator, not a coder racing the clock. Taste and accountability sit permanently on the human side.

The Tell Is in the Downtime

An AI-assisted company keeps running if you unplug the model. Its people slow down but carry on. An AI-native company stops — because the intelligence was load-bearing from the first line of code. Building that way is a commitment, not a feature toggle, and it has to be made at the beginning, not retrofitted after the product ships.
