When Disruption Meets Agents: Christensen for AI Founders

Clayton Christensen's The Innovator's Solution argued that the most durable competitive entry point is non-consumption — finding people who have no good solution today, not people already served by incumbents. For founders building with agents this year, that logic has a sharper edge: agents lower the cost of serving jobs that were previously too small, too fragmented, or too labor-intensive to address profitably.

Compete Against Non-Consumption, Not Incumbents

Christensen's first prescription was to find customers who currently make do with nothing because existing solutions are too expensive, too complicated, or too inaccessible. Agents make this move more achievable than ever because the marginal cost of deploying a capable workflow is collapsing. A founder can now aim at jobs previously ignored by the market — not because incumbents were lazy, but because the economics never worked. The question to ask is: who is doing this task badly, or not at all, because no one could afford to serve them well?

Hire Your Product for a Specific Job

The jobs-to-be-done lens from The Innovator's Solution insists that customers hire products to accomplish something in their lives, not to consume features. This discipline matters more when prototyping collapses to hours. Because a founder can now generate many plausible-seeming products quickly, the risk is building things that look complete but have no clear job. Speed without a well-scoped job produces noise. Defining the job precisely before directing agents to build is now the hard work, and it belongs to the founder.

Integrate Where Performance Is Not Yet Good Enough

Christensen showed that companies should keep capabilities integrated — rather than modular — in the parts of the product where performance still falls short of what customers need. For AI-native products, that insight maps directly onto where human judgment must stay in the loop. Agents handle the parts of the workflow where quality is measurable and adequate. Where output quality is still uncertain or where accountability matters to the customer, the founder stays integrated into the process. Knowing which is which requires judgment the model cannot supply.

Distribution and Trust Remain the Scarce Resources

The Innovator's Solution noted that disruptors often win early because incumbents are rationally motivated to ignore them. But reaching and converting customers is never solved by the disruptive technology alone. When software is cheap to create, the scarce things become customer access, trust, and taste. An AI-native company that builds elegant agent workflows still faces the same question Christensen raised for every disruptor: can you reach the customers who need this job done, and will they trust you enough to let you do it?
